How Long to Smoke Beef Short Ribs: Where the Cut Starts to Matter

A three-bone rack of beef plate short ribs — IMPS 123A, ribs 6, 7 and 8, usually 4 to 5 lb with about 2 inches of meat over the bone — takes 8 to 10 hours at a 250°F grate temperature, 6 to 8 hours at 275°F, and 5 to 6 hours at 285°F if you wrap. A four-bone chuck rack (IMPS 130, ribs 2 through 5) runs 5 to 6 hours at 250°F, because the meat over its bones is roughly half as deep. Single ribs cut off either rack finish in 3.5 to 4.5 hours. Treat those as planning windows. The USDA FSIS Safe Temperature Chart puts the safety line at 145°F internal with a 3-minute rest; tenderness arrives much later, when a probe slides into three separate spots between the bones with no resistance, usually between 200°F and 208°F. Rest an hour before slicing.

Which beef rib is actually on your counter?

The USDA Agricultural Marketing Service's Institutional Meat Purchase Specifications, Fresh Beef Series 100, separates the chuck from the rib with "a straight cut between the 5th and 6th ribs." That saw pass is the whole argument. Forward of it, ribs 2 through 5 become IMPS Item 130, beef chuck short ribs. Behind it, ribs 6, 7 and 8 of the short plate become Item 123A, beef plate short ribs. Both are the same muscle, M. serratus ventralis, lying on top of the bones rather than between them, and it is not the same thickness on both sides of that line.

That is where the difference starts to matter, before any heat is involved. Texas A&M's meat science reference puts 123A bones at 8 to 12 inches long, wide and oval in section; Item 130's bones are shorter and rounder. IMPS publishes weight bands for chuck short ribs — 2-3, 3-4, 4-5 and 5-up pounds — and none at all for 123A, listing it as "amount as specified." Weight tells you what you paid. Depth tells you how long you cook.

Rib numbers, bone counts and cut names come from IMPS Series 100 and Series 400, effective November 2014. Depths are ruler measurements from the top of the bone upward at the thickest point; take your own, because racks from one case vary. The times are my planning windows, not specifications.

Why 3-2-1 is a pork framework wearing a beef label

The 3-2-1 method means three hours on the grate at 225°F, two hours wrapped in foil with liquid, one hour back on unwrapped with sauce. Six hours, fixed. It came out of competition pork cooking, and it works there for a reason you can read off the pork spec: IMPS Item 416 requires spareribs to carry at least 11 ribs, and Item 416A, the St. Louis cut, sits in published bands of 2-3, 3-4 and 4-up pounds. Three pounds across eleven bones is a quarter to half an inch of depth. Six hours is generous for that.

Now put the same three pounds on three plate bones. Depth goes to two inches or more, and heat moves into meat by depth, at a cost that climbs faster than the measurement does. Six hours on a plate rack gets the center near 180°F, which is inside the range where collagen hydrolyzes into gelatin and nowhere close to through it, because the conversion is governed by hours held rather than by the temperature reached. The rack reads respectably on a thermometer and chews like a belt.

The strongest case for a schedule is real, and I grant it: people cook for other people, and other people arrive at a stated time. A formula gives you something to tell them. After five or six cooks on one pit with racks from one supplier, my clock is good to about 45 minutes, and I use it. I just do not let it overrule the probe. My clock is a prediction built from geometry I measured. 3-2-1 is built from a different animal's.

The three numbers to take before you light the fire

Weigh the rack, measure it, and count the bones.

Mass on a kitchen scale tells you what lands on the platter. A 5 lb three-bone plate rack loses roughly a third of its weight over a long cook, so budget one bone per hungry adult. Depth is the number that sets the clock: stand a ruler on the bone at the thickest point and read upward, not from the board. Under an inch and a half, the rack behaves like a chuck rack whatever the label said. Past two and a half inches, plan for the top of the window. Count the bones last, because the count confirms the identification — three long, wide, oval bones is 123A, four shorter and rounder is Item 130.

Until about 2019 I told people to cut plate racks into single bones before smoking. The reasoning was ordinary: three separate pieces cook faster and more evenly than one slab, and they do. I stopped once I started measuring what came off the pit instead of what went on. A single rib carries two freshly cut faces with no fat cover, and those dehydrate for the whole cook, so the outer half-inch on each side goes leathery while the middle is still working. On an intact rack only the two ends are exposed. Now I cut singles when I want them in four hours rather than nine, and I take the firmer edge as the price.

Set the pit by grate temperature, not by the dial

A smoker's controller measures air where its own sensor sits, rarely where your ribs sit. Clip an independent pit probe to the grate beside the rack at meat height and treat that as the truth. I have watched a controller hold a steady 250°F while the grate under a full load of cold meat ran in the low 210s for the first hour. Plan eight hours against a number 35 degrees optimistic and dinner moves.

Three grate temperatures cover almost everything. At 250°F you get the widest margin for error and the longest bark development, at a cost of 8 to 10 hours. At 275°F the same rack lands in 6 to 8 with slightly less crust. At 285°F, which ThermoWorks attributes to Aaron Franklin in its smoked beef short rib guide, where the cook ran about five hours with a wrap, you trade margin for speed. Nearer 300°F the stall largely disappears — Greg Blonder's measurements show evaporative cooling stops keeping pace — and the surface can set hard before the center has spent enough hours in the collagen window. Pick one and hold it. Chasing the needle does more damage than any of the three settings.

The first three to four hours belong to the bark

At a 250°F grate, bark on a plate rack sets between hour three and hour four. You can tell without a probe: the surface stops transferring to a gloved fingertip and the color has gone near-black over the fat seams. That timing is not mine alone. The Virtual Weber Bullet runs three hours unwrapped before foil at 275-300°F, Smoking-Meat.com runs four at 225°F, and ThermoWorks wraps at 160°F internal, which on a 285°F pit lands in the same place. Three sources, three pit temperatures, one window.

Do nothing during those hours. No spritzing, no turning, no lifting the lid. Every opening costs recovery time, and the surface has to be dry for bark to form at all.

This is the part I got wrong, and it cost me a 5 lb rack. Early on I treated bark as the finish signal. A rack looked exactly like the photographs at four hours, dark and glossy along the fat lines, so I pulled it, rested it, and carved it in front of four people. The center read 178°F. It sliced clean and chewed like a rubber band, and I served it because there was nothing else to serve. Bark is a surface event made of dried rub, rendered fat and smoke compounds. It will be finished and handsome while the middle is nowhere near ready. Color reports on the outer eighth of an inch and says nothing about the other two.

145°F is the safety line. Probe feel is the finish.

The USDA Food Safety and Inspection Service Safe Temperature Chart puts whole beef cuts — steaks, chops and roasts, a rib rack among them — at 145°F minimum internal, followed by a 3-minute rest. A plate rack crosses that line in hour four or five and is safe from that moment. It will also be inedible. The gap between safe and good is why beef ribs take a day to plan.

What closes the gap is time held between 160°F and 205°F, where collagen converts to gelatin. The conversion is a rate, not a switch. A rack that sprints to 200°F still holds intact collagen; one that spends four hours crossing the same range does not. That is why 203°F fails as a rule. It is a sensible place to start checking, and ThermoWorks sets its alarm there for that reason, but it prompts a test, not a verdict.

Test it this way. Take a thin probe, an instant-read stem or a wooden skewer, and push it into the meat between two bones, avoiding the bone itself, which conducts heat and reads high. Do it in at least three places: the thick center, one end, and the flat between the outer two bones. The rack is done when all three go in and out at about the resistance of room-temperature butter. If one spot fights, it is not done, whatever the number says. On my cooks that arrives between 200°F and 208°F, and two racks from one case have differed by five degrees.

Wrap only when you can name what you are buying

The stall is evaporative cooling, and Greg Blonder settled that with a soaked sponge and a probe. At pit temperatures around 225-230°F the wet sponge tracked a brisket's curve almost exactly, while pure beef fat rose in a smooth line with no stall. His charted brisket sat near 153°F for close to six hours. A plate rack shows the same physics with less drama, holding less water.

Wrapping seals the surface and stops that cooling, which is why it works. Blonder measured foil-wrapped pork reaching tenderness in 10 hours against 14 unwrapped, and recorded internal temperature falling again after unwrapping as evaporation resumed. The wrap buys hours. It spends bark, because the crust then sits in its own liquid, and it spends smoke uptake, because a sealed surface takes none.

Name what you are buying before you tear the paper. If dinner is in two hours and the probe still fights, wrap tight in foil and take the soft bark. If you want the crust, leave it bare or use pink butcher paper, porous enough to slow evaporation without steaming. Either way, wrap only after bark has set; earlier, and what comes out is pot roast on a bone.

I cannot vouch for beef tallow in the wrap. I have used it, the racks were good, and I have never run the controlled comparison that would tell me whether the tallow did anything the wrap was not already doing. The geometry underneath it I can vouch for. I have broken down enough forequarters to know by feel where rib 5 ends and rib 6 begins, and that boundary moves cook times further than anything you add inside the foil.

Rest, slice, and build a dinner window that holds

FSIS requires 3 minutes of rest for safety. Quality wants an hour. Pull the rack, keep it wrapped, and hold it in an empty cooler for 60 to 120 minutes; ThermoWorks and Smoking-Meat.com both recommend the cooler hold, and Smoking-Meat.com puts two to three hours inside the range. Carryover on a rested plate rack is small, a few degrees rather than the ten you see on a hot roast, because the pit was never far above the finish temperature.

Then build the window backwards.

  1. Fix the serving time.
  2. Subtract 90 minutes for the rest.
  3. Subtract the cook window for your cut and grate temperature, using the top of the range.
  4. Subtract 90 minutes of slack for the pit's slow first hour and a stubborn spot.
  5. Light the fire there.

For a three-bone plate rack at a 250°F grate and a 7 p.m. dinner: off the pit by 5:30 p.m., ten hours of cook behind it, meat on at 7:30 a.m., fire lit at 6:00. Probing tender early costs nothing; it holds in the cooler. Running late costs the meal.

Slice between the bones, one rib per person. Then log it: grate temperature, measured depth, hours to probe tender, weight before and after. Six racks of that and your own numbers will beat mine.

Can I smoke ribs at 250 for 3 hours?

Only pork baby backs or single beef ribs cut off a rack. Three hours at a 250°F grate will not tenderize a three-bone beef plate rack, which needs 8 to 10 hours. Individually cut short ribs finish in 3.5 to 4.5 hours, so even three is short.

Are beef short ribs good in the smoker?
